Challenges and opportunities to integrate the oldest and newest manufacturing processes: metal casting and additive manufacturing

Purpose This paper aims to investigate the current state, technological challenges, economic opportunities and future directions in the growing “indirect” hybrid manufacturing ecosystem, which integrates traditional metal casting with the production of tooling via additive manufacturing (AM) process including three-dimensional sand printing (3DSP) and printed wax patterns. Design/methodology/approach A survey was conducted among 100 participants from foundries and AM service providers across the USA to understand the current adoption of AM in metal casting as a function of engineering specifications, production demand, volume and cost metrics. In addition, current technological and logistical challenges that are encountered by the foundries are identified to gather insight into the future direction of this evolving supply chain. Findings One of the major findings from this study is that hard tooling costs (i.e. patterns/core boxes) are the greatest challenge in low volume production for foundries. Hence, AM and 3DSP offer the greatest cost-benefit for these low volume production runs as it does not require the need for hard tooling to produce much higher profit premium castings. It is evident that there are major opportunities for the casting supply chain to benefit from an advanced digital ecosystem that seamlessly integrates AM and 3DSP into foundry operations. The critical challenges for adoption of 3DSP in current foundry operations are categorized into as follows: capital cost of the equipment, which cannot be justified due to limited demand for 3DSP molds/cores by casting buyers, transportation of 3DSP molds and cores, access to 3DSP, limited knowledge of 3DSP, limitations in current design tools to integrate 3DSP design principles and long lead times to acquire 3DSP molds/cores. Practical implications Based on the findings of this study, indirect hybrid metal AM supply chains, i.e. 3DSP metal casting supply chains is proposed, as 3DSP replaces traditional mold-making in the sand casting process flow, no/limited additional costs and resources would be required for qualification and certification of the cast parts made from three-dimensional printed sand molds. Access to 3DSP resources can be addressed by establishing a robust 3DSP metal casting supply chain, which will also enable existing foundries to rapidly acquire new 3DSP-related knowledge. Originality/value This original survey from 100 small and medium enterprises including foundries and AM service providers suggests that establishing 3DSP hubs around original equipment manufacturers as a shared resource to produce molds and cores would be beneficial. This provides traditional foundries means to continue mass production of castings using existing hard tooling while integrating 3DSP for new complex low volume parts, replacement parts, legacy parts and prototyping.

Purpose Additive manufacturing has been described as converting supply chains into demand chains. By focusing on metal additive manufacturing as a contemporary technology causing ongoing disruption to the supply chain, the purpose of this paper is to describe and discuss how incumbent firms act during an ongoing, transformational disruption of their supply chain. Design/methodology/approach Interviews and secondary data, along with seminars attracting approximately 600 individuals operating in metal additive manufacturing, form the empirical basis for this paper. Findings The findings of this paper indicate how disruption occurs at multiple positions in the supply chain. Episodic positions as conceptualised in this paper refer to how parties challenged by disruption attempt to reach normality while speeding the transformational disruption. Originality/value This paper contributes to previous research by theorising about episodic positions in light of a supply chain disruption. The empirical data are unique in how they capture supply chain change at the time of disruption and illustrate disruptive, transformational change to supply chains. The paper interlinks research on disruption from the innovation and supply chain literature, with contributions to both.

PurposeVarious suggested paths for greening logistics and supply chains often address the specific perspectives of single supply chain actors. Drawing on stakeholder theory, the purpose of this paper is to develop a deeper understanding of the alignment between logistics service providers (LSPs) and shippers in the context of adopting more environmentally sustainable logistics practices.Design/methodology/approachWith a case study approach, a dual perspective is taken in which both LSPs and shippers were researched. The cases comprise eight LSPs and six shipper companies in Sweden, Italy and Ireland. Information was first analysed in relation to levels of environmental awareness, customer requirements and provider offerings and critical success factors (CSFs) and inhibitors. In a second step, the findings were analysed using stakeholder theory.FindingsLSPs demonstrate higher ambition levels and more concrete offerings compared to shippers' requirements for green logistics services. Paradoxically, customers are an important CSF and also an inhibitor for both LSPs and shippers. Both LSPs and shippers perceive financial factors and senior management priorities as important CSFs. The application of stakeholder theory helps to illuminate the importance of the many secondary stakeholders vs that of one or a relatively small number of primary stakeholders.Originality/valueThe three-dimensional analysis of environmental alignment between LSPs and shippers reinforces existing knowledge and provides new insights. A novel use of stakeholder theory in a supply chain context underlines its usefulness in research of this kind.

PurposeFocusing on the apparel industry, this study extends current knowledge on how additive manufacturing (AM) may impact global supply chains regarding structures of interorganizational governance and the industry's social-sustainability issues.Design/methodology/approachFollowing an exploratory research design, two consecutive Delphi studies, with three survey rounds each, were conducted to carve out future industry scenarios and assess AM's impact on supply chain governance and social sustainability.FindingsThe implementation of AM is posited to reinforce existing supply chain governance structures that are dominated by powerful apparel retailers. Retailers are expected to use the increased production speed and heightened market competition to enforce faster fashion cycles and lower purchasing prices, providing a grim outlook for future working conditions at the production stage.Social implicationsAgainst the common narrative that technological progress increases societal well-being, this study finds that new digital technologies may, in fact, amplify rather than improve existing social-sustainability issues in contemporary production systems.Originality/valueThis article contributes to the nascent research field of AM's supply chain impact as one of the first empirical studies to analyze how AM introduction may impact on interorganizational governance while specifically addressing potential social-sustainability implications. The developed propositions relate to and extend the resource dependence and stakeholder perspectives on governance and social sustainability in supply chains. For managers, our results enrich the discussion about the potential use of AM beyond operational viability to include considerations on the wider implications for supply chains and the prevailing working conditions within them.

Purpose Sustainability approaches across product supply chains are well-known, while similar knowledge on transport supply chains (TSC) is limited. The purpose of this paper is to explore sustainability approaches and managerial challenges in extending sustainability across a TSC. Design/methodology/approach This paper presents a case study of a TSC with a shipper, a third-party logistics firm and a hauler. Each actor’s views on sustainability-related communication and relations with other TSC actors are analyzed through the lens of agency theory. Findings Each dyad in the TSC reveals different, more or less collaboration-based approaches. Challenges are revealed, including the lack of shipper understanding for the TSC context and the use of immature contracts, which disincentivizes sustainability compliance. The multi-tier study object reveals the silencing of distant actors and the need for actors to take on mediating roles to bridge information asymmetries. Research limitations/implications Combining literature perspectives (relations, communication and agency theory) provides a deeper understanding of the approaches applied and identifies different challenges. The inclusion of agency theory reveals principal problems such as information asymmetries between agents and less-informed principals and suggests complementary labels of supply chain actors. Practical implications Practical contributions include the highlighting of managerial challenges, which can aid managers in extending sustainability across TCSs. Social implications The case study method offers insights into collaboratively improving sustainability in supply chains (such as using contracts), thus having social and environmental implications. Originality/value The paper narrows knowledge gaps about managing sustainability among logistics service providers and analyzes data from multi-tier actors.

Purpose The aim of this paper is to understand the antecedents and effects of performance attribution challenges arising in the provision of business-to-business (B2B) services in supply chains. Design/methodology/approach The study draws on three in-depth case studies of logistics service providers (LSPs) offering supply chain solutions to their clients in Sweden. The analysis of performance attribution challenges and their antecedents and effects is based on 38 semi-structured interviews and review of 43 documents, including contracts and performance monitoring records. Findings Three key antecedents of performance attribution challenges are stressed. Two of these, the inseparability and contestability of service inputs, are closely related to the notion of service co-production. The third antecedent is the limited provider capability in performance data collection and analysis. Performance attribution challenges may result in provider aversion to performance-related risk and have a harmful effect on client relationships, for example, in terms of provider perceptions of opportunism and unfair allocation of gains. These effects can be mitigated through contracting, interventions in performance measurement system design and deployment of relational mechanisms. Research limitations/implications The paper extends the service management literature that emphasises on service co-production by suggesting that inputs of the client firm and its supply chain partners may not only vary in quality but also can be inseparable from provider inputs and highly contestable. It also empirically demonstrates how performance attribution challenges and their antecedents and effects manifest themselves in B2B service provision, as opposed to supply chain settings where the main user of logistics services is the consumer. Practical implications LSP managers should contract for performance based on high-quality and incontestable external inputs they rely upon. Contractual specifications (performance indicators and related incentives) should explicate and consider the inputs required by clients and their supply chain partners to minimise their contestability. Originality/value The study proposes an empirically based framework of the antecedents and effects of performance attribution challenges, an issue that has received scant attention in logistics outsourcing research and the business services literature more broadly.

Purpose Additive manufacturing (AM) involves the renewal of production systems and also has implications for firms’ supply chains. Innovations related to AM supply chains are, so far, insufficiently understood, but their success will require firms’ awareness of their systemic nature and their firm-specific implications. The purpose of this paper is to explore the supply chain innovations dealing with AM in business-to-business supply chains. Design/methodology/approach An exploratory qualitative research design is used. Interviews were conducted in 20 firms, workshops were organized to map AM-related processes and activities, and supply chain innovations were analyzed. Findings This study reveals practical changes in supply chains and requirements for AM-related supply chain innovations. While earlier research has centered on technology or firm-specific AM implementations, this study shows that fully leveraging AM will require innovations at the level of the supply chain, including innovations in business processes, technology and structure, as well as supportive changes in the business environment. These innovations occur in different parts of the AM supply chain and are emphasized differently within different firm types. Research limitations/implications This research was conducted in one country in the context of the machine building and process industry with a limited data set, which limits the generalizability of the results. The results offer an analytical framework and identify new research avenues for exploring the innovations in partial or complete AM supply chains. Practical implications The results offer a framework to assess the current state and future needs in AM-related supply chain innovations. Practical ideas are proposed to enhance AM adoption throughout firms’ supply chains. These results are important to managers because they can help them position their firms and guide the activities and collaborations with other firms in the AM supply chain. Originality/value This study draws attention to the supply chain innovations required when firms adopt AM in their processes. The generic supply chain innovation framework is enhanced by adding the business context as a necessary component. Implementation of AM is shown to depend on the context both at the level of the supply chain and the firm’s unique role in the supply chain. The holistic view taken reveals that successful AM technology adoption requires broad involvement from different firms across the supply chain.

Purpose – Direct digital manufacturing (DDM) is conceived of as either disrupting the entire manufacturing economy or merely enabling novel production. The purpose of this paper is to introduce an alternative where DDM coexists with and complements traditional mass production. When multiple parts run across one manufacturing line, DDM can isolate variability associated with low volume part production and may be preferred to mass production despite being expensive. If DDM complements rather than cannibalizes mass production, this alters the understanding of who adopts DDM, the products built with DDM, and DDM’s long-term supply chain implications. Design/methodology/approach – This invited paper explores a DDM rollout scenario and qualitatively assesses potential supply chain reconfigurations. Findings – The analysis recognizes that existing manufacturers with heterogeneous bills-of-material may develop DDM capabilities to isolate disruptive, low-volume production from scalable mass production. Developing DDM competence and raw material scale advantages, these manufacturers become the locus of change in a manufacturing landscape increasingly characterized by multi-product DDM supercenters. Originality/value – Extant research largely focusses on two potential reasons for DDM adoption: cost-per-unit and time-to-delivery comparisons. The authors explore a third driver: DDM’s capacity to isolate manufacturing variability attributable to low volume parts. Relative to the extant literature, this suggests a different DDM rollout, different adopters, and a different supply chain configuration. The authors identify mass manufacturing variability reduction as the mechanism through which DDM may be adopted. This adoption trajectory would eventually enable a supply chain transition in which spare parts inventory migrates from finished goods at proprietary facilities to raw materials at generalized DDM supercenters.

Purpose – The performance of service supply chains in terms of service levels and cost efficiency depends not only on the effort of service providers but also on the inputs of sub-contractors and the customer. In this sense, performance-based contracting (PBC) entails increased financial risk for providers. Allocating and managing risk through contractual relationships along the service supply chain is a critical issue, and yet there is scant empirical evidence regarding what factors influence, and how, provider willingness to bear PBC-induced risk. This paper aims to address this gap. Design/methodology/approach – The paper draws on agency theory and two cases of logistics service supply chains, in the food retail and automotive industries respectively, to identify key influencing factors. Data were collected through semi-structured interviews with 30 managers of providers and sub-contractors and review of 35 documents, notably contracts and target letters. Findings – Four influencing factors were found: performance attributability within the service supply chain; relational governance in service supply chain relationships; provider risk and reward balancing; and provider ability to transfer risk to sub-contractors. The propositions developed address how these factors influence provider willingness to bear PBC-induced risk. Research limitations/implications – The factors identified are external to the provider mindset and refer to the management of contractual relationships and service delivery interactions along the service supply chain. The paper contributes to agency theory by stressing the risk allocation implications of bi-directional principal-agent relations in service supply chains. Practical implications – The study suggests ways in which providers can increase their capacity to bear and manage financial risk related to PBC design. Originality/value – The paper identifies factors that influence provider willingness to bear financial risk induced by PBC in service supply chains.

PurposeThis study aims to improve understanding of how coastal maritime transport system of Vancouver Island would be disrupted in disaster events, and the strategies could be used to address such risks. Any transport disruption at the maritime leg of the supply chain can affect the needs of vulnerable residents and thus, the supply of many goods to coastal communities.Design/methodology/approachThis case study focuses on the disruption that can be expected to occur for ferries that serves coastal communities of Vancouver Island in Canada. A landslide scenario in the Fraser River (which connects coastal communities) is developed, and interviews and focus groups are used to gain understanding of the vulnerability and resilience of shipping.FindingsThe findings show that the maritime leg of the supply chain for the coastal communities of Vancouver Island is resilient to a landslide disruption of ferries. Besides, there would be no impact on the operability of tugs and barges. This study also offers suggestions for creating the conditions for increasing resilience of maritime supply chains to any such disruption.Research limitations/implicationsA research gap exists with respect to minimizing disruption in maritime supply chains, mainly in regard to lessening the impact on the vulnerable residents of coastal communities. This study contributes to filling this gap in the literature.Practical implicationsThe findings have significant implications for maritime service providers and for people working on disaster preparedness, emergency response and recovery.Originality/valueStudies which focus on alleviating the impact of disruptions in the maritime supply chains and the mitigation strategies for coastal communities are scarce in the literature.

Purpose Adopting additive manufacturing (AM) can be challenging, especially in small- and medium-sized enterprises (SMEs) and as part of the supply chains of larger firms. The purpose of this paper is to explore SMEs’ perspectives on the adoption of AM in their specific supply chain positions. The paper develops new knowledge on the challenges SMEs face across the supply chain and the actions they need to promote the adoption of AM. Design/methodology/approach An exploratory interview-based research design is used. In total, 17 interviews were conducted and analyzed in four types of SMEs in their specific positions in AM supply chains. The challenges of adopting AM were mapped, and actions to promote AM adoption were identified. Findings SMEs in different supply chain positions experience different challenges when adopting AM. Strategic and operative actions are suggested as key solutions to overcome the challenges. The benefits of AM on a large scale will be achieved only if the broader supply chain adopts AM technology and experiences its benefits. Research limitations/implications The research is limited by its single-country context, its focus on SMEs, and the selection of early-phase AM-adopter firms. The findings imply a need to understand AM adoption as a shared concern and systemic innovation in the supply chain, instead of just a firm-specific implementation task. Practical implications The findings offer a framework for categorizing AM adoption challenges and propose ways to overcome the challenges of adoption. Originality/value The study reveals that AM adoption is not only a technology issue, but also an issue of strategic, organizational and operational challenges across the supply chain. It shows that when adopting AM, SMEs face particular challenges and require specific solutions according to their supply chain position.
